Late invoices: what they cost a small business and how to get paid sooner.

59% of US small businesses have invoices more than 30 days overdue, and the ones that do are owed $17,700 on average. Most of those invoices get paid, nine days late on average. The interest on nine days is small. The cost is the cash you do not have on the day payroll runs, the 2% you never see, and the hours someone spends asking.

The numbers.

QuickBooks surveyed 1,305 US business owners in December 2025: 59% had invoices more than 30 days overdue, up from 47% a year earlier, and those owed were owed $17,700 on average. Xero’s platform data for the first quarter of 2026 shows US small businesses waiting 28.8 days to be paid, 9 days past due, up from 8.4 the quarter before. Atradius, surveying mostly mid-sized B2B firms, found about half of invoice value overdue, collected about 20 days after the due date, with bad debt at 8% of credit sales.

Those are three different populations. The software surveys are small businesses; the credit insurer’s are exporters with bigger write-offs. Work from your own aging report.

Why it is mostly not interest.

Nine days late on $300,000 of monthly invoicing at the prime rate costs about $500 a month in interest. That alone rarely sinks a business. The Federal Reserve found 56% of employer firms struggle to pay operating expenses and 51% report uneven cash flow, and a late invoice lands on top of that. A nine-day delay matters when you were counting on that invoice to cover Friday’s payroll.

Then there is the write-off. Even a conservative 2% of invoiced value never collected is $72,000 a year on $3.6 million, and it comes from the invoices nobody followed up on. Then there are the hours: fifteen minutes a late invoice, times a few hundred a year, at a bookkeeper’s wage. The late invoice calculator adds the three up and shows the cash tied up on its own line.

Before the due date.

  • Send it right. The customer’s PO number, the backup their AP team will ask for, the right contact. An invoice that bounces around a customer’s inbox for a week is late before it is due.
  • Confirm receipt. A reply, a portal acknowledgement, or a call. “We never got it” is a common reason for a late payment, and the easiest to remove.
  • Remind three days before. One line, the amount, the date, a payment link. Many late payers have not looked at the invoice yet.
  • Take card and ACH. A payment link in the reminder saves the customer writing a check.

After it.

DayWhat goes outWho
1A short note: the invoice is past due, here it is again, here is the link.Agent
7A second note, naming the amount and asking if there is a problem with it.Agent
14A call, or a note to the person who placed the order rather than AP.Agent drafts, a person calls
30A statement of everything open, and a note that work pauses at 45.Agent

The sequence only works if it is accurate. A reminder for an invoice the customer paid last week costs you the customer’s goodwill and your own credibility. So the agent matches payments to invoices as they land and takes anything paid out of the sequence the same day.

Disputes and short pays.

Some invoices are late because the customer disagrees with them. A short pay, a query about a line, a PO that does not match. The agent takes those out of the sequence and hands them to a person, with the invoice, the order and the correspondence attached. The agent’s job is to notice them on day 1 instead of day 45. How the agent works in your accounting system.

What to measure.

  • Days sales outstanding, monthly.
  • Share of invoices paid late, and average days late for those.
  • Receivables over 60 days, as a share of the total.
  • Write-offs, as a share of invoiced value, on a rolling year.
  • Hours spent chasing, which should fall to the disputes.

Questions.

Will reminders drive customers away?
Accurate, polite reminders with the invoice attached do not. Good customers pay on time and never see day 14.
Should we offer an early-payment discount?
2% for payment within 10 days is the traditional term. It costs more than the interest you save, and the customers who take it were mostly paying on time anyway. Try the reminders first.
Does this need new software?
No new accounting software. The agent runs the sequence against the invoices in the accounting system you have and matches payments there.

Send us your aging report.

Tell us your accounting system too, and we’ll show you the reminder sequence an agent would run on those invoices. Fixed price per automation. If the first one misses the scope we agreed, you don’t pay.
